EDITORS
All of the editors should report to you. When something is happening or someone is not getting their work done, they need to let you know and you or the advisor need to take care of it immediately so that the problem does not continue to happen. However, it is also your job to make sure that the editors are doing their jobs. They need to be in control of whatever section or aspect they are in charge of and know every detail about what is happening in that field. Editors should also assist in running the class. They need to be there to help others, especially copy and design editors, during class and outside of class through groupme.
STAFF
Every year there will be people who do not do their work. It is inevitable. Your job however, is to make sure that they understand the importance of the yearbook and their work and how if they continue to do nothing they will have no bylines and therefore no contributions to the book. Sometimes, you need to just stop assigning work to certain people if it is not getting done on time and causing problems during deadline, but before that happens everyone deserves a few chances. Talk to them and see if there is something happening that they can't get their work done on time or well. If so, make sure the editors and team leads are aware of this so that they can give them the benefit of the doubt. However, homework for other classes does not count as an excuse. Yearbook is a class too and the homework for that should not be taken lightly. If they are willing to spend time on their math homework they should have their interviews done as well. At some point, it is their grade and if they do not do the work that is their fault, but you should give them every opportunity to get their work done and help them through it. Make sure they understand the weight that their work carries and how everyone is depending on them.
In the same breath, it is also important to acknowledge hard work and dedication. Make sure that people who are doing their work and going above and beyond get encouragement as well. The staff is your responsibility, and you have to make sure that everyone gets along and that it is a family community. If someone has something going on where they can't get their work done, they should feel comfortable enough to share and people should be understanding of that and step up to help. It is imperative that you enforce the Vegas Rule: What happens in 603, stays in 603. This includes anything yearbook related, any comments made, or anything stories or personal information that gets shared with staff members. Trust is a key element, and if there is no trust in people, how can you trust your teammates and staff that they can help you with work or covering an event?

TEAM LEADS
Team leads are really important to the class atmosphere. At the beginning of the year, make the team leads the editors. However, after the first or second deadline, make the team leads some of the newbies who are stepping up. Still make sure there is an editor who can act as a mentor on each team, but tell them to help the newbie so they can feel comfortable in the new position. I would switch teams and team leads every deadline unless you see that someone is really working well as one, or it really isn't working having someone as one. Constantly check in with the team leads and make sure that they are in control of their spread and know who is doing what and when things are getting done. They need to make sure people on their team are doing work and getting things done by the mini deadlines before they come to an editor or you to report a problem. The team leads should be learning design from their mentors, and they should be in charge of designing their team's spreads.
